The use of a musical instrument as a spellcasting focus means that bards can indeed cast spells while playing their instrument.

Customizing Bardic Spells

Players should feel free to negotiate alternate methods of fulfilling these components with their DM, especially if their character concept emphasizes a singing bard. Casting a spell with no verbal component allows the bard to cast silently, which might involve playing the instrument rather than speaking. From a gameplay perspective, the key points are that the vocal sound must be audible, the gesture must be clear, and the material component or focus must be touched.

Non-Musical Bards and Performance Props

While the Player’s Handbook introduces the concept of a bard’s repertoire, it does not systematically provide alternatives to a musical instrument as a spellcasting focus. However, the College of Valour is explicitly stated as using a weapon for spellcasting. A creative DM might allow bards (even non-musicians) to use other performance props as spellcasting foci, such as a staff or a shield, providing a unique and interesting playstyle.
